A stock model can read any document now, so accuracy stopped being the product. The value moved up a step, to the decision the read sets in motion.

When 99 percent became free
The founder of a document extraction company told us they hit 99 percent accuracy, and he said it the way you say a number that has already won the argument.
Three years ago that number would have won it. This year it is the price of an API key.
His team spent two years and a seed round on the extraction pipeline, the models, the OCR fallback, the post-processing that turns a smudged PDF into clean fields. A stock model now does the core of that in an afternoon, in formats they never trained for. He knows this. He just is not sure what it leaves him. So then what do you sell?
Start with what the 99 percent was always for.
Nobody buys clean data. They buy what the clean data lets them stop doing. A contract gets read so a clause can be flagged, compared against the last version, escalated or signed. A claim gets read so it can be checked against the policy and paid or refused. Reading was step one of nine. They sold step one and quietly built the other eight, because the eight are what made step one worth paying for.
The model just took step one. It did not touch the other eight.
The extraction was never the product. It was the cost of admission to the part that is.
The eight steps nobody demos
A rule that knows this customer's tolerance for error is not the next customer's. A queue that routes the doubtful case to the right human, context already attached. A check that acts when it is safe and stops cold when it is not. The decision, in other words. The thing that happens because the document was read.
That is domain work, and it does not ship in a model release. Hand a stock model a contract, a claim, a shipping manifest, and it reads them cold. What it does not know is that this customer treats a missing signature s fatal while that one treats it as a Tuesday, that the wrong code on a customs form holds a container at the port, that one clause in the renewal is the only one anybody ever actually fights about. Their engineers learned that, one angry support ticket at a time. The model did not.
We will say the part that stings. On the document systems we have built, the extraction everyone sweated over is now the part a stock model hands you for free. What earned the renewal was never that part. It was the eight steps that came after it.
The wrong place to spend the quarter
The instinct, when a free model lands on your core, is to defend the core. Push the accuracy from 99.1 to 99.4. Add another file format.
It feels like progress. It is the one kind your customer will never feel, because they were never buying the read. They were buying the outcome it sets in motion, and that outcome is yours to own or yours to hand away.
Sell the decision, not the read
The companies that come out of this ahead move up a step. They stop selling the read and start selling the decision it triggers, the workflow that closes without a human standing over it, the outcome a customer would actually miss if it vanished.
